In group settings, I do not always process quickly enough to jump in. There is a lot happening at once: voices, energy, noise, movement, shifting context. I also have delayed auditory processing, which creates a bottleneck between hearing something, forming a response, and getting that response out verbally. I tend to think more clearly in writing.
So interestingly, AI helps me participate more. It gives me space to organize thoughts, refine ideas, and show up with more clarity. That may sound counterintuitive—AI is often described as something that pulls people away from human interaction. But for some people, including some neurodivergent people, it can function as a bridge into participation rather than a barrier to it.
That is where I want to start. Because the conversation about AI and teams is often framed as a capability issue—who is using it, who is not, who is behind, who is ahead. But it is more nuanced than that.
AI is changing who participates—and how.
This Isn't Just About Skill
People engage with AI differently. Some jump in immediately—they experiment, iterate, and fold it into their work almost instinctively. Some hesitate. They may not trust the tools yet, or they have ethical, environmental, or privacy concerns. Some simply prefer human conversation as their primary way of thinking things through. And layered on top of all of that are personality, communication style, and neurodivergence.
The Participation Shift
Now look at this inside a team. Some people are showing up with polished, AI-assisted thinking. Some are still processing live, in the room. Some are opting out of AI entirely. That is not just a workflow difference.
That is a participation shift.
It can influence:
- Whose ideas surface
- Whose voice carries
- Who feels confident contributing
- Who appears prepared
- Who gets perceived as strategic or insightful
Not because one person is necessarily stronger than another, but because they are engaging with a different process.
What Social Science Tells Us
Participation is strongly tied to confidence, status, cognitive style, group norms, and perceived safety. We already know from research and organizational practice that teams do not automatically hear the best ideas. They often hear the easiest voices to hear—the loudest, the fastest processor, the person with the most status, or the person most comfortable speaking before their idea is fully formed.
AI changes that equation. For some people, it creates an opportunity to enter the conversation with more clarity and confidence. For others, it may create pressure to keep up with a pace of polished output that does not match how they naturally think. This is where psychological safety becomes especially important. If a team only rewards polished thinking, people may stop bringing half-formed thoughts into the room. And half-formed thoughts are often where innovation begins.
Leadership Implications
This becomes a design question: What kind of environment are we creating?
AI-first environments may optimize for speed, structure, and rapid synthesis. Human-first environments may foster interaction, connection, experimentation, and shared ownership. Neither is inherently better. But they produce different dynamics. Leaders need to notice whether AI is expanding participation or narrowing it. Is it helping quieter voices contribute, or making the gap wider between early adopters and cautious users? Is it creating more clarity, or simply privileging polished output? Those are leadership questions, not just technology questions.
Agile Environments Make This Even More Important
Agile depends on psychological safety, rapid iteration, shared understanding, and the ability to inspect and adapt. If AI changes how people show up in conversations, it also changes how ideas are challenged, how teams align, and how safe people feel contributing work in progress. If everything comes into the room already polished, we may unintentionally lose the experimentation phase. And that is where a lot of learning and innovation actually happens.
Different Inputs, Different Outputs
AI-first approaches and human-first approaches produce genuinely different kinds of outcomes—not just in speed, but in character. AI-assisted work tends to be practical, structured, and efficient. Human-driven work often produces something messier but richer: more innovative, more collaborative, more emotionally resonant, and more connected to the team's sense of shared ownership.
A highly efficient solution may not be the most creative solution. A deeply collaborative solution may take longer, but may also generate stronger ownership and better execution. The question is: what outcome are we actually trying to produce?
Final Thought
I started this post with something personal: that AI helps me participate. That for me, it functions as a bridge rather than a barrier. That the extra space to organize my thinking before I bring it into the room makes me a more present, more confident contributor.
Not everyone experiences it that way. For some people, the rise of AI-polished output raises the bar in ways that make participation harder, not easier. The gap between those two experiences is real—and it is often invisible to the people who are not living it.
The goal is intentional team design—one that asks not just who is producing, but who is actually being heard.
